The Institute for Manufacturing (IfM) at the University of Cambridge has developed a robust methodology for ecosystem mapping to help organisations analyse and capitalise on innovation opportunities. The lines represent the flow of value, information, or influence between stakeholders. These relationships highlight how different entities interact, exchange resources, or impact each other’s roles.

This diagram illustrates a simplified representation of a value exchange between different ecosystem members, such as you, your supplier, and your customer.

As more members of the business ecosystem are introduced, the network grows increasingly complex. For example, customers often have their customers, and suppliers may rely on other suppliers.  Take Airbnb for example. Are their customers property owners, or tenants? The answer is both, as their model is built around facilitating a marketplace where both parties can connect and there is equal interdependence between the property owners, the tenants and the platform.

The connections between these entities – represented by arrows – indicate the flow of value and can vary in strength and direction, reflecting whether exchanges are one-way or reciprocal.

With the addition of competitors and other external influencers, the network’s complexity further deepens, but it provides valuable insights into the ecosystem’s dynamics and intricate interdependencies within your network.

Uber is a prime example of this sort of complexity. Who is Uber’s customer? Is it the passenger? Or maybe it’s the driver?

Driver’s services that Uber provides on its platform create access for a community of providers such as car servicing, making sure the car is always available, cleaned and insured.

All service providers on the Uber platform allow the customer and the driver to maintain maximum time on the road and therefore maximise earnings.

Challenges and limitations of ecosystem mapping

While ecosystem mapping offers numerous benefits, it is not without its challenges and limitations. One significant challenge is the complexity of mapping diverse and dynamic ecosystems. As industries evolve and new players emerge, maintaining an up-to-date ecosystem map is important for constant innovation and product evolution.

I’ve seen many organisations struggle to keep pace with changes, leading to potential misalignment in their strategies and partnerships.

Another limitation is the potential for information overload. Gathering extensive data from various stakeholders can result in an overwhelming amount of information. This can make it difficult to prioritise the best actions effectively.

It’s about striking the right balance between collecting relevant data and avoiding unnecessary complexity.
